The Handoffs That Cost You a Day Every Week

The expensive work in most companies is not inside any single tool. It is the copying, chasing and re-typing between them, and nobody has ever counted it.

Every business has a number nobody has calculated. It is the amount of time each week spent moving information from one place to another, and in most companies between five and fifty million it is close to a full working day per person involved.

It stays invisible because it never appears as a task. Nobody has copying leads into the CRM in their job description. It happens in the two minutes between other things, forty times a week, across six people.

Find your own seams

Pick one thing that moves through your business. A new enquiry, a signed contract, a completed job. Then walk it end to end and write down every point where a human moves information rather than making a decision.

A typical list for a new client looks something like this. The enquiry is copied from the form into the CRM. The details are re-entered into the quoting tool. The signed contract is downloaded and filed. The client is added to the project system. Somebody posts in a channel so the delivery team knows. Somebody adds a row to the finance sheet. Somebody sets a reminder to follow up.

Seven handoffs, none of which required judgement, all of which required a person. And every one is a place where the process can stop for a day because somebody was on site.

Why the cost is bigger than the time

The hours are the smallest part of it. Three other costs sit behind them.

Errors. Re-typing has an error rate. It is small per instance and it compounds, and the mistakes surface at the worst possible moment, usually in front of a client. Nobody counts these because manual errors have never been counted.

Delay. Each handoff introduces a wait. Not the two minutes of typing, but the hours until somebody gets round to it. Seven handoffs at half a day each is a week of elapsed time in a process that contains perhaps an hour of actual work.

Dependency. Every manual handoff is a step that stops when one person is unavailable. Businesses discover the full extent of this when somebody leaves, and then spend three months rebuilding knowledge that was never written down.

The spreadsheet is a symptom

Almost every company has one. The sheet that everybody updates, that is more current than the CRM, that nobody trusts entirely but everybody uses.

It exists because the real systems do not talk to each other and somebody needed one view. It is a rational response to a broken process, and it is also the clearest sign of where your seams are. The columns in that sheet tell you exactly which systems failed to connect.

Do not start by deleting it. Start by asking what question it answers that nothing else can, and then make the real systems answer it.

What to connect first

Not everything is worth wiring together. Three tests decide it.

  • Frequency. How many times a week does this handoff happen? Under five, leave it alone. The build cost outlives the benefit.

  • Consequence of delay. If this waits four hours, does anything happen? For a lead, yes. For an internal filing step, usually not. Fix the ones with consequences first.

  • Whether the rules can be written down. If two people do it differently and neither is wrong, you have a process disagreement rather than an automation opportunity. Settle that first or you will encode the confusion.

Consolidate before you connect

The most common mistake is wiring systems together while the same information still lives in four places. That does not fix anything. It keeps four copies in sync, and now the wrong version propagates automatically instead of slowly.

Decide where the truth lives for each kind of information before anything is connected. Contacts here. Jobs here. Money here. Everything else reads from those and nothing else writes. It is a boring decision and it is the one that determines whether the rest works.

What good looks like

Take the client onboarding example. The version with the seams closed runs like this.

The contract is signed. That single event creates the folder structure, adds the client to the project system, assigns the standard task list to the right people, sends the welcome sequence, adds the record to finance and posts in the delivery channel with the details attached. Nobody types anything. Nobody remembers anything.

The parts that need judgement are still yours. Which team, what the timeline should be, whether this client needs something unusual. Those get presented to a person with the context already assembled rather than requiring somebody to go and gather it.

The part people underestimate

None of the difficulty here is technical. It is that connecting a process requires deciding how the process works, and in most businesses that has never been fully decided. It evolved. Different people do it differently, the exceptions live in individual heads, and there has never been a reason to write it down.

So every project of this kind is partly a documentation exercise, and the documentation has value even if you connect nothing. Companies that come out of this well treat that as the point rather than as an obstacle in front of the point.

How to tell it worked

Count the steps that still stop when one named person is unavailable, and watch that number fall. Measure elapsed time from the trigger to the finished state, not the labour inside it. Compare error rates before and after, which usually means counting manual mistakes properly for the first time. And notice whether anyone has quietly kept the old spreadsheet running alongside the new process. If they have, it does not work yet and your team is being polite.

Where AI closes the seam

Connecting two systems has always been possible where the rule is mechanical. Copy this field into that one. The seams that stayed manual were the ones needing a small read of the situation, and those are most of them.

AI is what closes those. It categorises an incoming message, extracts the details out of an unstructured document, decides which team a job belongs to, and writes a summary somebody can act on. Each of those was previously the reason a chain stopped and waited for a person.

So the handoff runs end to end, and the exceptions that genuinely need judgement get routed to somebody with the context already attached rather than sitting in a queue nobody is watching.
